      The holding, founded in 1999, has more than 500 employees. Has in its assets companies in the field of HR services, business consulting, pharmaceutical distribution and IT solutions. It has been a successful story in the implementation and management of BPO project. Managing the team of 20 managers and 200 specialists, I was able to implement the effective project of reengineering and outsourcing of supermarket operating processes for the national retail chain.The key achievement of the project management is the fixation of several products and the strategy of their promotion within the framework of the separate Rost Retail business, within Rost Group structure.Achieved:• Business model for starting the project at the facilities was implemented: audit of the organizational structure and business processes, fixation of the model “as is”, reengineering and implementation of the model “as it should”.• As a result of the application of the new organizational structure, it was possible to focus the responsible persons on their KPIs, bring the salary level to the median and at the same time reduce the wage fund by 12%.• Implementation of 360 assessment system, every six months, made it possible to introduce categories of employees and launch work with goals. • Work products, competency sheets, KPIs for each position of the new organizational structure have been determined. C&B system was implemented. The transparency of the results allowed to reduce staff turnover by 30%.• Development and application of operational project tools: action algorithms, schedules and checklists of standards checks, photo reporting, efficient work with orders and stock balances allowed to increase turnover and reduce losses by 20%, especially in the fresh group, by more than on 10%. Portfolio of additional services has been formed.• System of service standards and mechanisms for their control was developed. • System of adaptation, training and C&B for specialists and managers was implemented.• All the main business processes were recorded and partially automated. The level of permanently active employees of the base increased by 30%, which reduced operating costs by 11%. • Systems for the mass recruitment of temporary employees into the work base (more than 10 thousand employees) have been developed.• Strategy for working with service sales funnels (active lead generation, promotion across clusters, markets) was developed.• Customer service system (“soft start”, 24/7 feedback line, partner loyalty strategy) was implemented.
